Their technical support specialists supported multiple complex advertising platforms (Display & Video 360, Campaign Manager 360, Search Ads 360, YouTube Ads) — each requiring deep product knowledge to troubleshoot client issues effectively.
The organization had invested heavily in creating comprehensive technical training modules. Content was thorough, accurate, and regularly updated with product changes. Trainers were subject matter experts. Completion rates were high. Knowledge assessments showed strong retention.

The Invisible Problem
Initial diagnostics revealed the real issue: the curriculum was teaching product knowledge, not troubleshooting judgment.
Specialists were being trained to understand what each platform feature did, but not how to systematically diagnose why a campaign wasn't performing. The gap wasn't knowledge — it was problem-solving architecture.
What Assessment Uncovered
When we shadowed high-performing troubleshooters versus struggling ones, the pattern was clear:
High performers used a consistent diagnostic framework: hypothesis generation → data triangulation → systematic elimination → root cause isolation. They asked "what could cause this symptom?" before diving into platform settings.
Struggling performers used trial-and-error: jumping between platform tabs, checking random settings, hoping to stumble on the issue. They knew what each setting controlled but had no systematic approach to finding which one was misconfigured.
The curriculum taught platform navigation and feature functionality. It never taught diagnostic reasoning.
The Intervention
Rather than add more curriculum, we redesigned the learning architecture around judgment development.
Design Principles Applied
1. Diagnostic Framework First
Before teaching product features, we taught the troubleshooting process: symptom analysis → hypothesis tree → data gathering strategy → elimination logic. This gave specialists a mental model for attacking any problem.
2. Case-Based Learning
Instead of lecture-based modules, we built a library of 200+ real escalation cases (sanitized). Specialists worked through actual client issues, practicing the diagnostic framework on authentic complexity.
3. Deliberate Practice Structure
New specialists worked cases in graduated difficulty: simple single-platform issues → multi-platform interactions → edge cases with incomplete client data. Feedback focused on process (did you generate hypotheses before checking settings?) not just outcomes.
4. Expert Modeling
We recorded think-aloud protocols from top troubleshooters solving complex cases, revealing their internal reasoning. Trainees watched experts verbalize their diagnostic logic, making invisible expertise visible.
5. Manager Coaching Shift
Quality managers were trained to review not just "did you solve it?" but "did you follow systematic troubleshooting?" Even wrong conclusions with sound reasoning were coaching opportunities, not quality failures.
Implementation Approach
Rolled out across 4 platform-specific teams over 6 months:
- Months 1-2: Pilot with Display & Video 360 team (highest case complexity)
- Months 3-4: Expand to Campaign Manager and Search Ads teams
- Months 5-6: YouTube Ads team + cross-platform troubleshooting scenarios
Existing product knowledge modules remained but were repositioned as reference material, not the core learning experience.
The Results
Quality Transformation: Teams using the diagnostic framework showed 88% consistency in troubleshooting approach (vs. 41% before). First-time resolution rates increased from 67% to 81%.
Unexpected Benefit: New specialists reached proficiency 40% faster. The framework gave them a structure for organizing product knowledge as they acquired it, rather than drowning in disconnected feature explanations.
